# Intrinsic motivation: the three needs that sustain engagement

Only 23 % of employees worldwide feel engaged at work, and just 13 % in Europe, according to Gallup (2023). Faced with these figures, the usual reflex is to add bonuses, challenges, targets. Yet research shows these levers produce a particular kind of motivation, one that burns out fast. What lasts comes from somewhere else.

## Two very different motivations

Since the 1970s, psychologists Edward Deci and Richard Ryan have been building self-determination theory, today one of the most cited frameworks in the psychology of motivation. Their central distinction is simple.

Controlled motivation drives you to act to obtain a reward or avoid a sanction: the bonus, the pressure, the boss’s gaze. It works, but at a high cost: it switches off as soon as the carrot or stick disappears, and it wears people down.

Autonomous motivation drives you to act because the activity is meaningful, enjoyable or matches your values. It is the one that predicts lasting engagement, perseverance and well-being.

## The three needs that feed it

Where does autonomous motivation come from? Deci and Ryan showed it grows when three fundamental psychological needs are met:

**Belonging.** Feeling connected to others, mattering to someone, being part of a group that sees you.

**Autonomy.** Having latitude in how you work, feeling like the author of your actions rather than a mere executor.

**Competence.** Feeling that you are progressing, mastering your craft, that your work produces an effect.

When these three needs are met, engagement no longer needs decreeing: it grows on its own. When they are frustrated, no bonus compensates for long.

## Where recognition fits in

Look closely at these three needs: a sincere recognition message feeds all three at once. “Your work helped me” speaks to belonging: you matter to someone. It validates competence: what you do produces a real effect. And because it comes spontaneously from a colleague, a client or a patient rather than a mandatory process, it respects autonomy.

This is precisely what we verified in the controlled study conducted on Listen Leon with UQAM and Lund University, published in the Journal of Happiness Studies: four weeks of strengths-oriented positive feedback were enough to significantly increase the satisfaction of the three needs, autonomous motivation and well-being of participants, compared with the control group. ## What it changes for a manager

Self-determination theory puts the manager’s role the right way up: the job is not to motivate people in their place, but to create the conditions in which their motivation grows. Three concrete moves:

Let recognition flow in every direction, not just top-down. The best placed to see the real work are those who benefit from it every day.

Recognize the way of working and the effort, not just the results. That is what feeds the sense of competence even in hard times.

Keep recognition spontaneous. An imposed ritual produces politeness; a chosen gesture produces belonging.

## The takeaway
